Restructuring of the company and implementation of new processes

CONTEXT

IMT Partners worked with an SME with 50 employees and €19 million in revenue.

In the midst of a crisis threatening the company's survival, the management team called in an Interim Manager to restructure the site and its activities, which were no longer profitable following a serious process incident. The Interim Manager stepped in to re-motivate teams and manage investments.

INTERVENTIONS AND RESULTS

• Formalizing economic indicators with the involvement of the CFO
• Formalizing a production plan by developing a 3-month vision
• Ensuring the involvement of production staff in decision-making
• Work on the process:
  • Achieving automatic operation of the dryer
  • Restarting the primary grinding workshop and thereby eliminating some of the mobile resources
  • Optimizing the operation of the granulation workshop
